performance max campaigns in india (2026): lead gen, ecommerce, demand gen and youtube

performance max is only as good as the conversion you give it. feed it form fills and it finds form fillers. feed it qualified leads or new customers and it finds buyers. here is the setup, and when demand gen or youtube fits better.

this guide sits under our pillar on ai max for search campaigns in india, which explains why your pages and conversion data now steer google more than your settings. here we go into performance max campaigns themselves, plus the two campaign types people confuse with them: demand gen and youtube.
- performance max now has search terms, channel-level and asset-level reporting, announced by google on 30 april 2025 (google).
- campaign-level negative keywords in pmax went from 100 to 10,000 in april 2025 (google ads help).
- google recommends lead goals such as qualified or converted lead, which carry built-in invalid traffic protections, ideally reached within about 7 days of the ad interaction (google ads help).
- we could not confirm that lead forms serve on youtube or demand gen in india as of 28 october 2026.
performance max campaigns in india: what do they actually do in 2026?
performance max campaigns are one goal-based campaign that serves across all of google's inventory. you give it a conversion goal, a budget, assets, a feed if you sell products, and audience signals. google decides where each rupee goes. in 2026 you can finally see search terms and channel spend, but you still steer mostly through goals and exclusions.
google's april 2025 update opened pmax up, adding channel performance reporting, full search terms reporting and asset-level metrics (google), and asset group results can be segmented by device and time (google).
what you still can't do cleanly is switch a channel off. google has been testing channel prioritisation and a display and partners opt-out, but these are described as limited pilots, and youtube can't be split from search inside one campaign, as reported by ppc land. so read channel reports as diagnosis, then fix the cause through goals, assets and exclusions.
two things also moved under pmax this year. language targeting stopped applying to its search part in late september 2026 but still applies to youtube, display, discover and gmail. and pmax can serve ads inside ai overviews in india, in english (our search ads guide covers eligibility).
search, ai max, performance max, demand gen or youtube: which campaign for which goal?
use search or ai max to capture people already searching for what you sell. use performance max when you have a solid conversion signal and want google to find more of it everywhere. use demand gen and youtube to create demand among people who don't search yet. most indian accounts need two of these, rarely all five.
| campaign type | best for | what steers it | main risk |
|---|---|---|---|
| search | high-intent leads, brand defence | keywords, match types, negatives | missing queries you didn't think of |
| ai max for search | finding new high-intent queries | landing pages, assets, conversions | wrong-page or off-topic matches |
| performance max | scaling a proven conversion across all inventory | conversion goal, feed, assets, signals | optimising for junk leads or your own brand searches |
| demand gen | creating demand on youtube, shorts, discover and gmail | audiences, lookalikes, creative | cheap clicks that never convert |
| youtube video reach or views | awareness before a considered purchase | video creative and audiences | judging awareness on cost per lead |
our rule: start where demand already exists. if people type your category into google, search comes first and pmax second. if they don't know your category exists, demand gen or meta comes first. for marut drones, we ran meta and google together across 13 states, with state-specific creative and forms. that mix, not one campaign type, took ₹25 lakh to ₹8.7 crore with 23,420 leads and a 36x roas peak (case study).
performance max lead generation: how do you stop spam leads?
performance max lead generation stops producing spam when google optimises for a lead your sales team qualified, not a form submission. pick a qualified or converted lead goal, upload crm outcomes daily through enhanced conversions for leads or offline conversion import, and add verification to every form. google's own filters don't catch everything.
google's guidance is direct. it recommends optimising for qualified or converted leads close to the sale, says lead goals like "qualified lead" or "request quote" unlock built-in invalid traffic protections, and asks for offline uploads ideally daily (google ads help). in september 2026 google added a page saying its filters alone don't stop fake leads and listing recaptcha, double opt-in and server-side validation, as reported by ppc land.
enhanced conversions for leads is google's upgraded offline conversion import. it matches hashed form data, such as email or phone, to crm outcomes (google ads help). our landing page guide covers the hidden fields and consent line the page needs.
the pmax lead gen spam-filter checklist
- primary goal: qualified or converted lead from your crm; form submits become secondary.
- conversion delay: the deepest stage that usually happens within about 7 days.
- uploads: crm stages to google at least daily, keeping gclids alongside hashed data.
- form checks: recaptcha, otp on the phone number and server-side validation.
- lead form asset: the more qualified form type, sms verification where offered, and one or two qualifying questions, accepting a higher cost per lead (google ads help).
- brand exclusions: stop pmax claiming leads from people already searching your name.
- volume: google suggests at least 15 conversions in 30 days on the bid goal (google ads help). below that, bid on a shallower stage but keep uploading the deeper one.
lead quality diagnosis: symptom, likely cause, fix
pull 100 recent pmax leads from your crm, tag each by outcome, and match the biggest bucket.
| symptom | likely cause | fix |
|---|---|---|
| gibberish names, fake emails, bursts at night | bots posting to an unprotected form | recaptcha, server-side validation, otp |
| real numbers, "i never enquired" | accidental taps on visual placements | check the channel report; bid to qualified lead; add a qualifying question |
| genuine people, wrong city or budget | optimising for raw form fills | import qualified stages; add a budget question |
| many leads from your own brand searches | no brand exclusions | add a brand list exclusion; run brand in search |
| crm shows far fewer leads than google | duplicate or test conversions counted | audit conversion actions; count one lead per person |
performance max for ecommerce: how should an indian d2c brand set it up?
performance max for ecommerce starts with the merchant center feed, not the ads. fix titles, images, prices and availability first, group products with custom labels by margin, add brand exclusions, report at product level, and use the new customer acquisition goal if repeat buyers would otherwise soak up the budget.
google's retailer guidance asks for accurate feeds, custom labels for priority products, separate asset groups or campaigns by margin, and transaction-specific conversion values (google ads help). listing groups split products by brand, category or custom label, up to 1,000 per asset group (google ads help). the new customer acquisition goal can bid higher for new customers or bid only for them, using google's detection plus your customer lists (google ads help).
| setup step | what to do | why it matters |
|---|---|---|
| feed health | fix disapprovals; titles with product type, size and colour; correct ₹ prices and stock | pmax can only show what the feed describes well |
| custom labels | label by margin band, bestseller, seasonal and clearance | lets you split budgets by profit |
| campaign split | high-margin and everything-else; a short-lived one for sales | stops cheap products eating the budget |
| conversion values | pass actual order value | value bidding needs real values |
| brand exclusions | exclude your own brand; run brand in search | stops pmax claiming customers who'd buy anyway |
| new customer goal | bid higher for new customers, customer list uploaded | spend goes to growth, not repeat orders |
| product reporting | review the listing groups tab weekly | finds products with spend and no sales |
for one d2c client we reached 4.5x roas with ai retargeting. that was a retargeting programme, not pmax, but the lesson carries over: returning visitors convert well, so if pmax looks brilliant, check how much came from people who already knew you.
pmax asset groups: how should you structure them in 2026?
build pmax asset groups around one offer and one landing page each, with their own creative, search themes and audience signal. don't split by audience alone, since signals are hints, not targeting. three to five tight asset groups usually beat one catch-all group or twenty thin ones.
search themes tell pmax what customers search for. google recommends distinct, non-overlapping themes and broader terms over long-tail phrases (google ads help). the limit rose from 25 to 50 per asset group in 2025, as reported by ppc land.
illustrative example: asset groups for a hyderabad real estate developer
this is an illustrative example, not a client account.
| asset group | landing page | search themes (sample) | audience signal | creative |
|---|---|---|---|---|
| project a, 2 bhk | project a 2 bhk page | 2 bhk flats kondapur | project a visitors; crm enquirer list | walkthrough video, floor plans |
| project a, 3 bhk | project a 3 bhk page | 3 bhk gated community kondapur | same, plus home buyer segment | amenities video, family images |
| project b, plots | project b plots page | open plots near outer ring road | plot page visitors | drone video, layout map |
| telugu test | telugu project a page | telugu-script themes | same as project a | telugu video and headlines |
pmax controls: where each one lives and what it does
| control | where it lives | what it does |
|---|---|---|
| conversion goals | campaign settings | decides what pmax optimises for; the strongest lever |
| campaign-level negative keywords | campaign settings | up to 10,000 per campaign (google ads help, as above) |
| account-level negatives and brand exclusions | account settings and brand lists | block terms and brands, including misspellings and other scripts (google ads help) |
| search themes | asset group | query hints; up to 50 per asset group |
| audience signals | asset group | a starting point, not a fence |
| listing groups | asset group | which feed products serve |
| channel and search terms reports | insights and reports | where spend went; diagnosis, not a switch |
| customer acquisition | campaign settings | bid higher for, or only for, new customers |
for one real estate developer, average time-to-lead was 18 days, so we never judge a property pmax campaign in its first week.
demand gen campaigns: when do they beat performance max?
demand gen campaigns beat performance max when you need to create interest among people who aren't searching yet, on youtube, shorts, discover and gmail, and want to choose audiences and placements yourself. pmax is better at harvesting existing demand. demand gen is the visual, social-style campaign google built to compete with meta.
demand gen serves on youtube, discover, gmail and the display network (google ads help). it replaced video action campaigns, with the last ones due to upgrade by april 2026 (google ads help). vertical 9:16 image ads for shorts were announced in january 2025, as reported by search engine land. the august 2026 drop made multimodal video creation in asset studio generally available and announced a messaging test, with no markets named, as reported by techwyse.
demand gen and shorts creative specs we could verify
| asset | spec | source |
|---|---|---|
| horizontal image | 1.91:1, recommended 1200 x 628 | google ads help |
| square image | 1:1, recommended 1200 x 1200 | google ads help, as above |
| portrait image | 4:5, recommended 960 x 1200; optional | google ads help, as above |
| vertical image for shorts | 9:16 | search engine land, as above |
| video | 16:9, 9:16, 4:5 or 1:1; 10 to 60 seconds recommended | google ads help, as above |
| shorts video ads | up to 3 minutes; only the first 60 seconds play in the shorts feed | google ads help |
upload every ratio. a campaign with only a 16:9 tv cut has little to show in shorts. our ad creative strategy guide covers the first-three-seconds hook a vertical feed demands.
youtube ads for lead generation: can you collect leads on youtube in india?
youtube ads for lead generation in india should send viewers to a fast landing page or whatsapp, not depend on a native form. google's current lead form help covers search and performance max. reports that lead forms came to demand gen in 2026 conflict, and we could not confirm availability in india as of 28 october 2026.
several guides say lead forms didn't carry over when video action campaigns became demand gen, and google's lead form help describes search and performance max (google ads help). some google marketing live 2026 recaps say lead forms came to demand gen; ppc land found no confirmation. eligibility also loosened: in july 2026 google removed the us$50,000 spend route from its lead form documentation, as reported by search engine land.
what works today:
- demand gen bidding to qualified lead, sending traffic to a page with a short form or whatsapp button.
- pmax with video assets, so youtube inventory serves alongside a lead form asset where you're eligible.
- track assisted outcomes. for lodha developers, 45 flats were sold with sales 100% attributed to digital because every lead was tracked to source. without that, youtube's role stays invisible.
who wrote this, how and why
who: puneetraj chavan, founder of rapchik media, with 8+ years running performance marketing and automation for 30+ brands across india and the us.
how: features, limits and specs come from google ads help and google's blog, with trade press where google's own page wasn't available, all checked on 28 october 2026. platform-reported figures were not independently audited. client results come from rapchik case studies; the asset group structure is illustrative.
why: indian founders keep asking whether pmax "works" for leads, and in most accounts the answer depends on what it is told to count, not the campaign type.
